The company has comprehensively reviewed, improved, and restructured its warehouse management processes to drive continuous enhancements in operational efficiency and quality.
With the launch of the company's Excellence Factory initiative, to advance lean management practices, enhance warehouse management efficiency, optimize resource allocation, and ensure smooth and efficient production processes, Guizhou Qianjin Rubber & Plastic Technology Co., Ltd. (hereinafter referred to as “Qianjin Rubber & Plastic”), a subsidiary of Guiyang Industrial Assets Co., Ltd. under Guiyang Industrial Control Group, has prioritized warehouse management optimization as the entry point for its Excellence Factory initiative. The company has comprehensively reviewed, improved, and restructured its warehouse management systems to drive continuous enhancements in operational efficiency and quality.

Excellence Factory Initiative Drives Warehouse Layout Optimization
Aligning with the core principles of Qianjin Rubber & Plastic's Excellence Factory initiative, the Lean Production Project Team conducted an in-depth analysis of the existing warehouse layout to maximize storage capacity within limited floor space. This involved a comprehensive reorganization and redesign of the finished goods storage area.
Through detailed analysis of product flow paths and storage requirements, the team achieved optimal utilization of warehouse space. New stacking methods and adjusted pallet configurations increased storage density per unit area. Products were categorized and zoned based on characteristics, sales trends, type, turnover frequency, and volume to minimize search and handling time. Forklift and personnel routes were redesigned, with storage bay widths optimized to standard pallet dimensions. This ensures unobstructed logistics pathways, reduces collisions and waiting times during operations, and significantly enhances the efficiency and safety of raw material handling.

Refine product labeling and implement the “first-in, first-out” strategy
To continuously deepen the development of an excellence factory, lean management serves as the core driver, effectively promoting cost reduction and efficiency enhancement in warehouse management.
Strictly manage inventory according to the “first-in, first-out; rotate old stock for new” principle. Conduct in-depth analysis of categorized storage locations and dynamically adjust inventory structure based on product sales trends and seasonal demand to improve finished goods turnover rates. Simultaneously, increase the variety and quantity of visual identification tags to effectively prevent the accumulation of expired or slow-moving products. Establish dedicated storage areas for non-conforming materials, create a non-conforming material handling ledger, and develop standardized operating procedures. Eliminate unnecessary operational steps and procedures, prioritize tasks logically, and implement a continuous improvement PDCA cycle.
